Repair always looks cheaper. And often it genuinely is — but not always, and not for long. This article is not a price list but something more useful: how to tell whether repair still pays, or whether you are now paying for deferral. It sets out decision logic you can apply to any quotation.

Why quotations differ so much

  • A local patch. The damaged area is cut open, dried and covered. A few hours’ work.

What drives repair cost

From the largest factor to the smallest:

  1. Whether the insulation is wet. Almost always the biggest figure. Saturated insulation is replaced, not dried.
  2. Whether it is a detail or the field. The same area at a detail costs several times more.
  3. Whether stripping is needed and how many layers.
  4. Whether investigation is needed — thermography, core samples.
  5. Access — height, vehicle access, whether the building stays in use.
  6. The material. Last on the list, though it is discussed first.

The last point surprises people, but it holds: the material in a patch is a small share of what the work costs. Negotiating on material is negotiating over the smallest line.

The break-even: when repair stops paying

This is the core of the article. The decision turns not on the price of one repair but on four questions.

1. Is the cause being fixed, or the symptom?

If a patch goes where it drips while the water enters higher up at a detail, the repair has solved nothing. That kind of repair is not cheap but pointless — whatever it cost.

2. How many times has this spot been repaired?

A first repair is normal. A second in the same place is suspicious. A third means the cause is something other than assumed. Three small repairs over five years cost more than one properly rebuilt detail.

3. Is the insulation dry?

This is the threshold that changes everything. While the build-up is dry, a repair is a repair. Once it is wet, patching only seals the problem in, and the wet zone grows every year. The cost climbs steadily until it reaches the figure for full replacement.

4. How much covering life is left?

If the covering has reached the end of its life — crazing cracks, surfacing gone across the whole area — repair buys months, not years. Investing in a roof that will need replacing in two years makes sense only when the point is to buy time to raise the funds.

A simple calculation without guesswork

No complex formula is needed. Two figures are enough.

First: what the repair costs and how many years it will genuinely deliver. Not what it promises, but what it delivers given the state of the covering.

Second: what full replacement costs and how many years that delivers.

Divide each by its years and you get cost per year of service. That is the only comparable figure.

In practice the result often surprises: a repair that looks ten times cheaper may deliver twenty times fewer years. Then it is the dearer option, even though the invoice is smaller.

The calculation needs no precise sums — the quotations suffice. What it does need is an honest answer to how many years the repair will deliver, and that can only be given after surveying the roof.

When repair genuinely is the right answer

Lest the impression form that everything needs replacing — often it does not.

  • The covering is sound and the damage local. A mechanical puncture, an open lap, one detail.
  • The insulation is dry. Confirmed by thermography or a core sample.
  • The covering has years left. Surfacing thin in places, no crazing.
  • The cause is clear and solvable. Not “it leaks somewhere” but a specific detail.
  • Time is needed. Where replacement is planned but funds are being raised for next year.

That last case is entirely legitimate. Repair as a deliberate purchase of time is a normal decision — provided it is named as such rather than presented as a solution.

When repair is money wasted

  1. When the insulation is wet. The patch seals the moisture in.
  2. When ponds never dry. Without correcting the fall a new covering will age the same way.
  3. When the same spot is repaired a third time. The cause is elsewhere.
  4. When a split is straight and recurring. That is movement, not the covering.
  5. When blisters cover the whole area. A systemic problem.
  6. When the covering has reached its life. Repair buys months.

These six share one trait: the problem is not where the patch is going.

What to ask when a repair quotation arrives

Four questions separate a considered quotation from a hurried one.

  1. What is the cause of the leak? “We’ll need to look on site” is a fine answer. “We’ll seal it and it’ll be fine” is not.
  2. Is the insulation dry, and how was that established? The whole scope follows from this answer.
  3. How many years will this repair deliver? An honest contractor will answer even when the answer is unwelcome.
  4. What would you do on your own roof? A simple question that is hard to answer carelessly.

The third matters most. A repair with no answer on how long it lasts is not a decision but a deferral — which can be justified, but has to be said.

Why the cheapest quotation is often the dearest

If the price is lower because preparation was skipped or a thinner covering was chosen, the saving comes back as a repeat repair. Compare not just the sum, but what is included in it.

Not because of skimping on materials, as is usually assumed. Because of scope.

The cheapest quotation typically:

  • Does not address the cause, only the visible symptom.
  • Includes no investigation, so moisture goes unnoticed.
  • Does not rebuild the detail but seals it.
  • Does not correct the fall, because that is separate work.

Two years later the problem returns, and the next repair costs the same or more — because the wet zone is larger. Add the two together and the dearer quotation would have been cheaper.

That does not mean the dearest is always right. It means prices can only be compared at equal scope.

Emergency repair: what the premium buys

Once water is entering the building there is often no choice. But it is worth understanding what costs more in that situation, and why.

  • Timing. A crew is pulled off another job or works outside normal hours.
  • Conditions. In rain or cold the work is slower and the options narrower.
  • Double scope. First the water is stopped; later, in suitable weather, the detail is properly rebuilt.
  • No time for investigation. In a hurry the decision follows what is visible rather than the cause.

The last point matters most and usually goes unsaid. An emergency repair is almost never a final solution — it stops the damage while the cause remains unresolved.

So the correct sequence is: emergency action now, proper solution in season. And both should be named separately, so the second is not forgotten once the ceiling has dried.

What counts as a legitimate temporary measure:

  • Diverting and catching water indoors.
  • Temporary sheeting held down with ballast.
  • Covering the damaged area with a patch that can later be removed.

What does not: a thick layer of sealant or foam. It lasts a season and then has to be cleaned off — often taking the surrounding covering with it.

How to make a repair cost less

Part of the cost sits with the client rather than the contractor. Several things genuinely change the figure:

  1. Sorted access. If vehicles can reach the building and equipment can stand somewhere, preparation shortens.
  2. Assembled history. When it was covered, where it used to drip, what was repaired. That shortens the search for the cause.
  3. Photographs taken while it was leaking. In dry weather a stain says nothing; a dated photograph does.
  4. Work batched together. One visit for three details costs less than three visits for one each.
  5. Scheduling outside the peak. In spring or early autumn the diary is freer.
  6. Deciding promptly after the survey. The longer the delay, the larger the wet zone.

The fourth gives the most. Most of the cost of a small repair is the visit and the setting up, not the work itself. So a survey followed by dealing with every finding at once is almost always cheaper than the same work spread across a year.

What is worth doing at the same time

If the roof is being opened anyway, some work costs incomparably less than it would separately:

  • Correcting the fall in the problem zone.
  • Replacing an outlet that is old and has no guard.
  • Providing an overflow where there is none.
  • Removing redundant penetrations.
  • Installing a walkway where damage keeps recurring.

The last is often forgotten, yet it addresses the cause: if the covering is damaged every time an engineer visits, patches will not stop it.

Maintenance as the cheapest repair

When costing repairs it is worth also weighing how much of it could have been avoided.

Most leaks do not start suddenly. They start with a blocked outlet, an open lap or a detail that a survey would have caught. Two inspections a year cost less than one emergency repair, and their main value is not the clearing but the fact that a problem gets noticed while it is still small.
